When Kimaru Thagana began experimenting with fermentation and traditional food preservation in 2025, he was not setting out to launch another health food brand.

His interest was in making everyday food products using zero refined sugars, preservatives and synthetic additives.

After months of recipe development and testing, Kimaru established Gentleman’s Pantry, a small artisanal food business based in Ongata Rongai.

Production is carried out in small batches, and the recipes are prepared with minimal processing, with careful preparation used to develop flavour and extend shelf life.

Kimaru, whose background is in Computer Science, says the business grew from his interest in food preparation methods (mainly fermentation) that were once common in households but are now less frequently used in commercial production.

“The idea was to rethink how everyday pantry products can incorporate fermentation, which has been part of food traditions for generations,” he says, adding that the venture developed through a series of trials involving different recipes and preservation methods.

The company has diversified its product offering to include fermented botanical beverages, kombucha, honey-based preserves, fermented mustard, chutneys, condiments and herb-infused rendered beef tallow.

Production draws on tea, herbs, spices, ginger, onions, chillies and beef fat sourced from local abattoirs, while honey procured from beekeepers in Rongai is incorporated across several product lines, serving as both a sweetener and a preservation medium where required.

The range is priced between Sh250 and Sh620, with fermented beverages selling from Sh250, kombucha from Sh300, beef tallow at Sh600, honey-based preserves at Sh400 and Sh440, and chutneys and condiments between Sh320 and Sh450, depending on the product.

“Maintaining reliable supply relationships is increasingly important as weather patterns affect flowering seasons and honey availability across different regions,” he says.

Gentleman’s Pantry operates in a market where consumer education remains integral to product adoption. While fermented foods have long featured in traditional preservation practices, they are still unfamiliar to a significant section of urban consumers.

Customer interactions often involve questions around kombucha, natural fermentation processes and preservative-free products.

“Many people still associate shelf life with artificial preservatives. We explain that careful preparation, hygiene standards and controlled fermentation can deliver quality products without relying on synthetic additives,” he says.

The discussions come as Kenya’s food sector experiences increased consumer attention on nutrition, ingredient transparency and wellness preferences, factors that influence purchasing decisions and determine greater scrutiny of product labels.

He observes that consumers are paying closer attention to ingredient sourcing, production processes and product composition, including the use of additives that may not be immediately recognisable.

Purchasing decisions are increasingly influenced by perceptions of quality, traceability and value, rather than calorie considerations alone. As consumer preferences continue to change, small-scale food manufacturers are finding opportunities to compete through differentiated offerings, specialised production capabilities and consistent product quality.

However, these businesses continue to face operational constraints associated with labour-intensive production processes.

Unlike industrial manufacturing lines, where automation performs much of the production process, much of Gentleman’s Pantry’s manufacturing remains manual. Ingredients are measured, blended and monitored in relatively small batches.

“Fermentation requires careful observation rather than acceleration. Packaging and quality inspection involve manual processes to maintain consistency across every batch,” he says.

Unlike larger manufacturers that rely heavily on automated systems, the business still uses manual processes for measuring, blending and monitoring batches.

As the product portfolio has expanded, maintaining these standards has become increasingly important. Some products have established a loyal customer base, while others have recorded demand that exceeded initial projections.

“One such example is beef tallow, an ingredient that had largely disappeared from many modern kitchens following decades of preference for refined vegetable oils. Recent interest in traditional cooking fats has renewed demand for minimally processed alternatives,” he says.

Demand for traditional ingredients is creating opportunities for food manufacturers to expand their product portfolios and compete in specialised market segments.

Scaling production presents operational trade-offs between expanding capacity, maintaining product consistency and preserving the preparation methods on which specialised food producers differentiate themselves.

Maintaining preservative-free standards requires reliable ingredient sourcing, structured manufacturing processes and continuous quality assurance, he says.

“Raw materials must meet strict standards, while fluctuations in agricultural supply can directly affect production planning,” he says.

Rising packaging, transport and energy costs have also complicated pricing decisions for businesses operating at a relatively small scale, he adds.

He says competing with larger manufacturers remains challenging because they benefit from economies of scale, greater purchasing power, automated processing and established retail distribution networks.

The company sells its products through online platforms and direct customer orders. He explains that he launched his business with personal savings of Sh5,000, and has expanded incrementally, with investment directed mainly towards equipment upgrades and packaging.

Repeat purchases have provided insight into customer acceptance, particularly for fermented beverages, where consumer awareness continues to influence demand.

“Some customers are even making custom orders in larger quantities for family use,” he says, adding that scaling the business presents a different set of commercial considerations from product development.

According to him, expanding output while maintaining preservative-free, small-batch production requires additional investment in processing capacity and a more resilient supply chain.

The business is prioritising increased production capacity, deepening supplier relationships and expanding its range of fermented food products.

Regional exports also remain under consideration, although Kimaru says the immediate priority is to consolidate domestic operations before committing resources to new markets.

He adds that operating at a relatively small scale has enabled the business to adjust recipes and production volumes in response to purchasing patterns without the constraints associated with large-scale manufacturing.

Kenya’s growing middle class, increasing urbanisation and rising awareness of nutrition are likely to continue supporting demand for differentiated food products.

He explains that whether they can expand operations without compromising product quality will determine how much of that opportunity they ultimately capture.

“My objective has been to produce food he would be willing to serve at my own table. If it is not good enough for my family, it is not good enough for the customer,” he concludes.
